Seller lead stage, step by step: When a seller fills out your form, here is what should happen automatically and what your VA handles: the three initial Flowdesk emails go out, the lead gets added to your mailing list and CRM, your team sends you a new lead notification, and your VA follows the seller on social media and adds those platforms to the CRM. That last step matters more than it sounds. Months from now, when a lead has gone quiet and your VA sees their mom passed away on Instagram, you will be glad you had that information.
 
The lead follow-up nudge system: Build this directly into your seller flow. If a lead has not responded within three days (or whatever timeframe feels right for your market), your VA sends you a WhatsApp or Google Chat message: "Hey, has Brad booked a consult yet? It's been three days." That is it. That simple nudge keeps income from falling through the cracks. Add it to your team meeting agenda too so nothing slips.
 
Team meetings led by YOUR team: Your team meeting should not be you running a to-do list out loud. Laura leads my meetings, asks all the questions, collects all the updates, and then goes updates the CRM. I just shows up and answer. If a lead comes up and you haven't followed up yet, do it right then on the call. Do not wait. That is what your team is there for.
 
The full marketing week is non-negotiable: Here is the shift that will change everything. Whatever day photos happen, the ENTIRE next week belongs to your marketing team. Not 48 hours. Not 72 hours. A full five business days to build the Instagram posts, the YouTube content, the blog, the email, the Canva templates, the Facebook posts, everything. You present this at the listing consultation and you show them what your team is actually doing during that week. No seller is going to push back once they see the full picture. And your team stops operating in panic mode.
 
Set the timeline at the listing appointment, not after: From the moment you sit down with a new seller, you are counting backwards from their target date. Two weeks of prep (staging, painting, cleaning, photos), one week of marketing. That is your standard. You can always move faster if the situation calls for it, but this is the expectation you set from day one so nobody is surprised and your team is never chasing their tail.
 
Asana workflow tip from Laura: Small tweaks get added directly as subtasks in the background. Bigger edits go on a running list and get batched all at once. Do NOT try to go in and edit your Asana automations yourself. You will break them. Let your ops person or team lead handle it in batches.

It will have all of your automation triggers built in, so the workflows you are filling out RIGHT NOW are the exact data that will power it. Every minute you put into your flows now is an investment into something that is going to run your business on autopilot.

Keep working through your seller flow: Fill in YOUR specific steps for each stage: seller lead, consult, pre-listing. Where are leads coming in from? What does your follow-up process look like? What vendors do you use and in what order? Done, not perfect. Just get your business's version into the document.
 
Add two specific things to your seller flow this week:
One: the social media tracking step (which platforms do you want your VA to follow the seller on and add to the CRM?).

Two: the lead follow-up nudge (what day do you want your VA to ping you if there is no response, and how do you want to be notified? WhatsApp, Google Chat, text?).
 
Schedule your weekly team meeting if you have not already: This is non-negotiable. Put it on the calendar today. Start with more frequent check-ins if your VA is still getting up to speed, then taper down as they get the rhythm of your business.
 
Start a Pinterest board for listing marketing templates: When we get into the marketing prep week content in an upcoming session, you will need your own templated look for new listings, just listed, just sold, and congratulations posts. Start collecting inspiration now so your VA has a clear direction to build from.
