Stop Answering the Door
Hey, First name /  there!
We ran two sessions today and ended up in the same place both times.

Here is the picture I kept coming back to. You are home working, and someone rings the doorbell selling pest control. You answer politely. Ten minutes later, someone else is at the door selling vacuums. Then another. That is your email inbox. All day long, people you never invited are taking pieces of your attention.

You are too far along in your career to be spending your day answering that door 💜

✨ Today we covered:

✅ One inbox for escrows only: Mine is escrows@epichawaiihomes.com, and it is in my agent remarks so offers go straight there. No marketing, no lunch invitations, no price drops. Just transactions. My right hand lives in that inbox so I do not have to.

✅ She updates me, I do not update her: That shift is the whole thing. She reads what came in, flags what is actually mine, and handles the rest. When she takes a day off, she picks back up from the last email she read, not just the unread ones. Nothing slips.

✅ Your inspection process is already documented, you just have not noticed: Every one of you described a real process today, and every one of them had a 30-minute chunk in it that is not yours. If you walk clients through the report on a call, record it and hand the recording to your assistant. If you walk away from the inspection, send a voice note. Your assistant drafts the request, your TC puts it on paper, and you review instead of writing from scratch.

✅ Build a Claude project for your repair requests: One of you shared this on the call and it stopped the room. She loaded a year or two of her past inspection objections into a project, and now she attaches the report, names the item numbers, and the draft is done in about five minutes. Every assistant on this call can build that for the Realtor they support.

✅ The extra layer that makes clients feel held: When a Seller says no to repairs, my team still gathers quotes. “They won’t install gutters” is one answer. “They won’t install gutters, it will cost about $2,700, do you still want to move forward” is a completely different experience. That is not your work to do. It is your work to decide it gets done.

✅ Be proactive before they are anxious: Beat your clients to the report. Tell them what you would prioritize and why, so they are not sitting there deciding whether a chipped baseboard is a crisis. The home inspector is the general practitioner... you are the one who says which specialist to call.

✅ Where and when do you start to feel it: Write that question down. How many escrows, how many leads, how many days without the thing that rejuvenates you. Mine is a $50 Korean spa with no phones allowed, and I can tell when it has been eight days. Know your own number before you hit it.

✅ You can duplicate parts of yourself: Not all of you. But someone who handles your email like you do, someone who handles marketing like you do, someone who shows homes like you do. You are still the one who makes up the whole.

🤝 A few things that came up in both rooms:

✅ Run your DISC and theirs through AI before you interview. Ask what your strengths together would be, where the friction would be, and what questions to ask. Then take the interview transcript, feed it back, and ask what it thinks. The questions it gives you are better than the ones you would have written.

✅ Two interviews, not one. The second is for their questions. Let them send those in advance.

✅ Slow to hire, quick to fire. And test real work before you commit. A polished sample reel is not proof they can edit yours.

✅ Invest the time to explain WHY. Not “you did that wrong.” The who, what, when, where and why, every time, until they are two steps ahead of you. Your team is like your clients. Investing in them returns more than almost anything else you spend on.

✅ Let your team run the AI. I love it, and that is exactly why I cap myself. It is fascinating and it is a distraction from what only you can do. Twenty minutes, then hand it off. My team uses Claude constantly and they do not ask me how anymore... they figure it out.

🏠 Homework:

✅ Email management. This is the big one. Get a right hand into your inbox, even if it starts with sorting and flagging. If you do not have a separate escrows email, create one.

✅ Take one step out of your inspection process. Record the call, send the voice note, hand over the screenshots. One step.

✅ Assistants: go back through past inspection requests for the Realtor you support and build the project. Learn what she always asks for.

✅ Put your lead gen on your calendar. An hour per category. Move it when life happens, never delete it. Same rule as date night 🫶🏼
